Services · AI Transformation · Tier 03

End-to-end AI transformation. Six months. Production at the end.

Our flagship engagement. From mapping your business to shipping the first 2–3 production AI agents — on your stack, with your data, in your jurisdiction.

If you’ve outgrown “AI is interesting” and need to actually move AI into the operational core of your company — this is the program. Built around our five-phase methodology, designed for European mid-market and lower-enterprise, AI Act-ready by default, swappable across LLM vendors, fully owned by you when we’re done.

Use cases

Common use cases we deliver

Every transformation is different, but these patterns repeat. Five use cases that consistently make the cut as “first production agent.”

01

Offer-builder agent

Generates first-draft proposals from CRM context, customer history, and pricing rules. Reduces proposal cycle time 60–80%.

02

Customer-service agent (tier-1)

Handles inquiries about products, orders, account status. Escalates intelligently. Frees 30–50% of agent time for complex cases.

03

Background project analyst

Watches your project management tool, flags risks (timeline slip, scope creep, missing dependencies) before the standup.

04

Sales prep agent

Briefs sales managers before customer calls with everything CRM, email, and project history know. Replaces 30 min of pre-call research with 30 seconds.

05

HR screening agent

Pre-screens CVs against role-specific criteria. Always with human review (AI Act high-risk; designed for compliance from day one).

How it compares

Big4

AI maturity assessment, target operating model, roadmap deck — then a hand-off to “delivery partners” you pay separately. We deliver end-to-end: the team that scopes the program builds the platform and ships the agents.

One contract · one accountability
Vendor

“We have Copilot/Einstein — let’s deploy it.” Fast and integrated for their stack. Lock-in by design. We’re vendor-agnostic: the LLM proxy lets you swap models per agent, and your stack stays composable. If we recommend Copilot, it’s because it fits — not because we get commission.

Vendor-agnostic · swappable
In-house

Maximum ownership — but you need 4–6 AI engineers, AI Act experts, and infra ops, with an 18+ month timeline before the first production agent. We bring the methodology and the platform; your team learns alongside ours. By month 6 you have production agents AND a team that can build the next one.

Month 6 · agents + team

High-risk system · AI Act Annex III

Applies from 2 August 2026 · Art. 113

Your AI system may be high-risk. That’s not a verdict — it’s a known list.

AI Act Annex III lists eight domains where AI systems are classified as high-risk. If you use AI in recruitment, credit scoring, access to public services, education, critical infrastructure, law enforcement, migration/asylum, or administration of justice — you’re on that list. Consequences: a system register, risk assessment, technical documentation, an audit trail, post-deployment monitoring, synthetic-content labelling.

  • 01Biometrics · identification, categorisation, emotion recognition
  • 02Critical infrastructure · transport, energy, water
  • 03Education · student assessment, admission decisions
  • 04Employment · recruitment, employee evaluation, promotions
  • 05Access to services · credit scoring, insurance, benefits
  • 06Law enforcement · profiling, recidivism risk assessment
  • 07Migration, asylum, borders · document verification, risk assessment
  • 08Administration of justice · decision support, mediation

Who this is for

Talk to us about your situation.

  • Size: 50–2000 employees (mid-market or lower-enterprise).
  • Geography: EU + EEA + UK + Switzerland — or non-European with European data subjects, where AI Act applies.
  • Maturity: you’ve moved past “should we use AI?” to “how do we use AI well?”
  • Leadership commitment: C-level willing to invest 30–40 hours total across six months (not delegate to IT).
  • Fit note: below 50 people, our Workshops (Tier 2) usually serve you better. Above 2000, we shape engagements around your existing transformation function — talk to us.

AI Readiness Audit

How to start

Three options, in order of commitment: 1. Apply for the free AI Readiness Audit (4 hours, one-page plan, no obligation). 2. Book a 30-minute call to scope your situation. 3. Start with the pilot (Phase 1 + Phase 2 only, decide on the rest after). Most clients start with the audit. It’s free, structured, honest, and you walk away with something useful even if we never work together.

Five phases over roughly six months. By the end, you have:

  • Trained leadership team — fluent in Claude, GPT, Mistral platforms
  • Machine-readable context document — your ground truth for any AI agent
  • AI-ready infrastructure — LLM proxy, PII anonymization, CRM/ERP integration
  • Deployed AI Context Platform — in your environment, code in your repos
  • 2–3 production agents — actually running, actually used, actually measured
  • AI Act compliance artifacts — documentation, decision logs, oversight, audit-ready
  • Knowledge transfer — your senior engineer ships the next agent without us
  • Six-month plan for what’s next — extension, additional agents, optimization
